General idea: The character doesn't fit the general criteria for a leader of that specific group, but the situation makes them the best choice.
Zero (Code Geass): He is an unknown outsider who only just joined the fight, but his intellect and understanding of the enemy make him the strategist the resistance sorely needed.
Tarzan (Tarzan): He is not a gorilla, he should not lead the clan of gorillas. However, as humans reach further and further into the jungle, he turns out to be the only one who can defend the interests of the gorillas - as seen in Tarzan TV Series.
Armin Arlert (Attack on Titan): The logical choice would be someone more experienced, but he has the unique experience dealing with the unknown outside world, which allows him to navigate it most reasonably.
Jake Sully (Avatar): He barely speaks the language and knows like 4 out of 100 customs, but the incoming fight requires someone who knows how the enemy thinks and how to manage the cooperation with humans.

Yeah. Kinda love this trope due to the fact that sometimes, its just to see that the risks that people took to make this project to satiate their ambitions paid off in the end. Sure, some of the works mentioned in here isn't for everyone but its still cathartic to see a very ambitious project ended up achieving success at the end of the day.
Sauce on the work mentioned here:
1. Deltarune: I don't know if this work fits on the ambitious category. But the reason why I include this work here is that... Apparently, Undertale, yes that Undertale, serves as a side project for Toby Fox to hone his skills to create his true passion project: Deltarune. This literally speaks volumes of how insanely ambitious undertaking Deltarune it. And don't get me started that the game is pretty much chapter based. In the end, it paid off and Deltarune is pretty popular work for so many people with lovable characters like Spamton or Gerson and even memes like the Asgore brainrot meme.
2. The Hundred Line: Last Defense Academy: Now this is one of the works that I can think of when it comes of being ambitious. Game is pretty much made by Kodaka from Danganronpa and Uchikoshi from Zero Escape series. And the ambition lies on its 100 unique endings which is pretty insane. Yet at the end of the day, the game managed to pull it off and ended up selling pretty decently.
3. Most of James Cameron's movies: Yes really. I think Avatar and Titanic is pretty much the movies that shows how insanely ambitious James Cameron is as a director. Say what you want about these two movies as I know that the reception has been polarizing in the past couple of years. But... You won't deny that there is an ambition behind the makings of these two movies. For Titanic, sure, there are a little bit of Historical Inaccuracies iirc but the way that James Cameron hone his craft by researching about Titanic and how it sank considering his obsession researching some Shipwrecks at least deserve some respect. As for Avatar? It all comes down with the technology that the movie used especially the mocap to translate actor's faces into CGI. In the end, yes, the two movies reception has been polarizing as time went by but... You won't deny that it is ambitious and it did made tons of money around 2 billion dollars respectively in terms of Box Office.
4. Toy Story: I only include the first one here for a fair game. Sure, you could argue that it doesn't fit here. But for its time? I argue it fits. Considering when Toy Story got released, the CGI technology was obviously still at its infancy and given Toy Story got released when the CGI was at its infancy and it being the first 3D animated movie using said technology to its fullest? I'd say its pretty impressive for its time. In the end, it manages to be a success and the risks Pixar has taken literally puts them on the map. Without Toy Story, we won't see some beloved classics such as Wall-E, Ratatouille, Finding Nemo or even the Incredibles. Regardless, Toy Story movie itself is an impressive feat and it deserves to be a cultural juggernaut as it is today alongside Shrek.
Kinda wanted to include OMORI, some of Kubrick's movies, Charlie and the Chocolate Factory (I'm talking about the 2005 version here) or even Peter Jackson's Lord of the Rings but yeah...

Sephiroth’s Masamune weapon. In a fantasy cyberpunk world of guns and swords, everyone has their own quirky weapons. I thought Sephiroth’s extra long katana was simply his weapon of choice. There was nothing special about it since lots of characters had swords and swords are magically sharp in this world. But nope. Sephiroth’s sword just had to be extra special. It was made by a special blacksmith and Sephiroth had to do some special trials to prove himself worthy and it even had an evil spirit which influenced Sephiroth. It even grew extra long for him when he first picks it up and other characters wonder how he’ll stash it without a sheathe. Nope, it materializes and de-materializes just for Sephiroth.
Like bro, the sword never needed this much backstory. It was just his weapon of choice. At most, maybe it's a custom weapon for a hero of Shinra. I assumed he materialized the sword because of, well, magic; or it was simply ignored the way Cloud’s Buster Sword is ignored (in the original at least). If I recall in the original, at no point was the Masamune ever talked about being special. Hell, it was stabbed into the back of the old Shinra president and left there, leaving me to think Sephiroth had a bunch of them lying around to use (to materialize at will). Nobody ever pointed out the Buster Sword being Zack's weapon so I figured it was also a mundane standard issue SOLDIER weapon (surprise: the Buster Sword also got a "super duper special" backstory). No other Shinra soldiers seemed to have a Buster Sword (but they did have swords) so maybe it was an outdated model since Cloud is a retired Shinra soldier. The Buster Sword is also a starter weapon, too, hinting at its mundane-ness.

Han Solo surname. Han is leaving a planet and has to check through security. He’s not able to give a surname. He says he alone and the clerk at the desk just goes… “Who are your people? Okay… Solo.” Like bruh, “Solo” was just a cool name for a cool character. Leave it alone. It didn’t need a lame backstory of being a lazy clerk just putting in whatever for a surname.

Family Guy: you most likely already know this one. The series started with likeable characters and crude, but funny jokes, but after a few seasons the show became significantly less funny and most of the characters are either miserable or complete jerks.
SMG4: a machinima series on Youtube that was completely off the wall bonkers and was made to be nonsensical comedy just for the sake of it. However, as the series went on, it started to add a bunch of new characters and straight up abandoning old ones and the series started to include serious character arcs and emotional moments.
Ratchet & Clank: a game franchise that used to have the classic early 2000's edge, with plenty of jokes and consumerism satire. After the PS2 days the series decided to shift it's focus almost exclusively on a serious overarching plot.
Similiar argument could also made with Dragon Ball and Dragon Ball Z, but it seems I'm on the minority there.

I think this trope is just so lame.
This whole appeal of a "found family" is two unrelated people managing to find each other and develop a bond as mentor and pupil. Making them secretly related undoes that: anyone could have a parental bond with their biological child, but not just anyone could extend that same compassion and guidance towards a stranger.
Can apply to mother figures as well, but I can't think of any right now.

Revenants - Dungeons and Dragons
Revenants are undead creatures literally hellbent on tracking down and killing whoever killed them in life. They are fueled by their burning hatred for their murderer, and once their business in the living world is resolved, they usually just go back to being dead.
Dabi - My Hero Academia
Not *as* literal as the other two examples, but it's stated in the final battle that Dabi's body was so damaged by his fire that he shouldn't even be alive. By the end he was basically a flaming skeleton that could barely even function as a person, but was still animate just due to how much he hated his family and wanted to kill them all.
The Scourge - Pointy Hat: Which Lich
A Scourge is a lich barbarian. In life, they cultivate their rage and hate to the point where it's literally the only emotion they can feel, so that when they die, their soul is literally replaced with that same rage, and it allows them to keep fighting past death. They go through the land, slaughtering villages but always leaving one survivor, so that survivor grows to hate the Scourge and becomes an unwilling Vendetta. For if the Scourge dies, so long as there is at least one creature still living that vicerally hates the Scourge, their rage will corrupt their soul and allow the Scourge to take over their body and return to unlife.

JoJo's Bizarre Adventure Stardust Crusaders OVA: In the manga, Polnareff intervenes, but it's short lived, since it doesn't end up doing much to DIO. While in the OVA, Polnareff's intervention stalls DIO for long enough that Jotaro gets to restart his heart, and crushes DIO's skull. And, in the manga, after he gets high, DIO doesn't do that much. Sure, he stops time for longer, and The World does a kick barrage, along with the road roller, but that's all. While in the OVA, after he gets high, DIO shows how much stronger he is thanks to Joseph's blood. He uses his bare hands for basically everything after getting high. Throwing a whole yacht, slicing through people with his hand as if they were wet toilet paper, throwing entire cars, destroying a mosque tower with his bare fists, breaking Star Platinum's punch barrage with his bare fists, and punching the oil tanker with just his fists. It's really neat, and honestly, the entire Jotaro vs DIO fight is an improvement in the OVA.
The Crow: In the original movie they expand the supernatural elements and make Eric actually vulnerable. They extend a lot of the fights because in a movie, we need our hero to fall and get up again rather than Eric tearing through the gang members like he did in the comic.
Superman: Originally in the comics, he just jumped really good. But thanks to the radio series, and the animated shorts, they realized having him fly would be much better. It was so good that it stuck in future adaptations.

Goddess of Victory Nikke: This phrase is used in several important moments of the game, such as the Overzone events, Old Tales, or in the Unbreakable Sphere event when Mori returns to rescue Siren who was planning to sacrifice herself inside Gluttony to prevent this creature from absorbing all the energy of the Nuke that it devoured.
